Hardware + SaaS is not two businesses. It is one funnel:
Device Purchase (one-time)

- Pre-qualifies intent: someone who paid $89–$159 for hardware has demonstrated spending commitment far beyond a free trial signup
- Creates sunk-cost lock-in: "I already bought it" psychology drives subscription conversion
- Generates content: unboxing, demo, reveal moments are free advertising inventory

False PMF traps:
- Crowdfunding success ≠ PMF (KS backers are deal-tolerant early adopters, not mainstream users)
- Media coverage ≠ PMF (a Wired feature is a 48-hour event; PMF is monthly retention)
- Unverified viral numbers ≠ PMF (e.g., the widely-cited "50% of Plaud device owners convert to paid" is ⭐ unverified — do not use in planning)
- Revenue run rate ≠ PMF (new acquisition can mask churn)

- Pricing transparency timing: during crowdfunding you may defer standard renewal pricing, but publish the full pricing page within 30 days of shipping. Plaud's early opacity drew a direct PH complaint ⭐⭐⭐ and a real trust cost — Reddit will surface it anyway.
- Bundle engineering: device+annual-sub, device+accessories, family, business packs. Launch-bundle subscription at 50–67% of standard rate buys retention, not margin.
