ac-align

'Align the execution pipeline against current strategy — audit backlog/plans/beads for fit, sequence, and gaps, and own pool → active promotion (binding versions late, against live strategy). Owns the weekly strategy-align heartbeat. Triggers: ''align pipeline'', ''pipeline alignment'', ''is my pipeline on strategy'', ''audit backlog against goals'', ''what should we plan next''. NOT for what to work on NOW (use ac-board to read the board, ac-human for the gated docket), for working the idea/strategy itself (use ac-idea-lab), for board housekeeping (use ac-tidy), or for codebase cleanup (use ac-hygiene).'

SKILL.md

You are the Pipeline Alignment Director. Ensure the execution pipeline — backlog, plans,
and beads — serves the current strategy. You enforce the hierarchy: strategy shapes pipeline,
not the other way around.

Modes

Mode Invocation Phase 4.5 (promotion) Phase 6
INTERACTIVE (default) direct human / ac-human AskUserQuestion → git mv on approval present decisions, apply on approval
REVIEW (headless) scheduled workflows/weekly-align.md heartbeat emit a scored slate as a proposal + human-gate,pipeline-proposal bead — NO AskUserQuestion, NO git mv skipped entirely

REVIEW runs Phases 1–4, diverges only at 4.5 (emit, don't move) and skips Phase 6 — applies
nothing. A human applies an approved slate later in ac-human, which re-invokes
this skill's INTERACTIVE promotion; that re-scores pool → active against live strategy
at apply time (a stale slate self-skips; the board is read fresh).

Per-phase mechanics and the run-ledger task list: references/phases.md. Report template:
references/report-template.md.

The active/pool model (late version binding)

The backlog has two live states — versions are bound here, not at capture:
_backlog/active/ is the committed current scope (what is planned/built now);
_backlog/pool/ holds unsequenced candidates with no version commitment (ac-backlog always
writes here); _backlog/_done/ is archived (scan-excluded everywhere). ac-align is the
only thing that moves items pool → active, against live strategy. New ideas never
enter active/ directly — they pool, then get promoted here.

Prerequisites

_backlog/, _plans/, and _strategy/ (or a user-stated north star) directories; br
installed.

Phase 0: Initialize

Ledger: one run task per phase via ac-pipeline/references/run-ledger.md
(TaskCreate/TaskUpdate; unavailable → inline progress.md). "Present user decisions" is
INTERACTIVE-only — REVIEW skips Phase 6, so no task for it there.

Resolve PROJECT_ROOT (git rev-parse --show-toplevel). Check for _strategy/; if absent,
AskUserQuestion for the north star (or offer to create _strategy/ first). A user-stated
goal is a valid alignment target; note in the report that _strategy/ would make future runs
more rigorous.

Phase 1: Strategy Ingestion

Read all files in _strategy/; synthesize core value prop, target user + pain, business
model, current phase/milestone, and launch sequence. Note internal strategy gaps (e.g. a
premium tier with no pricing) — record, do not halt.

Phase 2: Pipeline Scan

Read the board per ac-pipeline/references/board-scan.md (scans A beads · B plans · C
backlog, in parallel) — the single, shared definition of how pipeline state is read. Your
lens: folder (per the active/pool model), horizon/priority hints, status (esp.
candidate vs captured), rough scope.

Phase 3: Alignment Audit

For every active backlog item, plan, and bead, evaluate:

  1. Strategic necessity — does it serve the core value prop or a milestone requirement?
  2. Timing — sequenced correctly? (foundations before dependents, core loop before polish,
    blocking infra not late)
  3. Missing execution — strategy demands with no corresponding item? List the gaps.

Phase 4: Sequencing Review

Across the full pipeline: pull forward (architectural foundations, crystallizing
clarifiers, late blockers), push back (non-core features, polish before stability, items
with unresolved upstream deps), and crystallization order (which order minimizes future
rework).

Phase 4.5: Pool → Active Promotion

This is the decision the backlog deliberately defers here: which pooled items enter
committed scope.
Run when active/ is thin, the milestone just shipped, or the user asks
"what should we plan next."

  1. Read the committed line. If _backlog/active/ is well-stocked and nothing in the pool
    is urgent, skip.
  2. Score the pool against live strategy — consider only status: captured items (skip
candidate: not human-approved yet). Rank by: serves the milestone's definition-of-done
(highest weight), unblocks other work, horizon: next + priority, deps satisfied. The
legacy version: field is a soft prior, not authoritative — live strategy wins.
  3. Propose promotions (top N, default 3–5 or enough to refill active/).

REVIEW mode (headless): no AskUserQuestion, no git mv — emit the slate per
workflows/weekly-align.md § 2–4 and return.

INTERACTIVE only — promote approved items: AskUserQuestion (multiSelect) naming each
pool file + why it fits; on approval git mv each pool/<file> → active/<file> and set
horizon: next if absent. Promotion is the only path into active/ — nothing else
writes there.

Phase 5: Report

Write the alignment report: Strategy Summary, Orphans, Missing Execution,
Missequenced Items, Sequencing Notes, Strategy Gaps; omit empty sections.
Template: references/report-template.md.

Phase 6: User Decisions

INTERACTIVE only — REVIEW skips this phase (it emits proposals, never applies).

Present each recommendation category via AskUserQuestion (grouped, not per-item when >3).
Apply approved changes. Do NOT modify files without explicit user confirmation.

Remember

  • Strategy guides pipeline — not the reverse. The backlog must serve the strategy, not
    accumulate for its own sake.
  • Versions bind late, here. Capture pools ideas; ac-align promotes pool → active
against live strategy. Never pre-assign a version at capture.
  • Crystallization matters. Sequencing is a strategic decision, not just scheduling.
  • Ask before changing (INTERACTIVE). Suggest archival, deferral, or promotion — never
silently delete or move. In REVIEW mode there is no human: emit a proposal, apply
    nothing.
  • Traceability. Backlog items and plans should name the strategy element they serve.

/ac-plan. For implementation: /ac-implement.
